Failure Pattern
The Untracked Data Trail
Nobody can actually trace where a piece of data went once it entered an AI system.
What it looks like
- —A data request — access, deletion, or an audit question — turns into a multi-day investigation instead of a quick answer
- —Data flows through several systems and AI calls with no single diagram or document describing the path
- —The honest answer to 'where does this go' is 'we're not entirely sure'
Why it happens
Data mapping isn't a step that blocks a demo from working, so it's easy to defer indefinitely — until a real request forces someone to reconstruct it after the fact, under time pressure.
How to avoid it
Map the data flow as part of the build, not as a response to an incident. It's a cheap diagram to draw early and a genuinely expensive one to reconstruct later.
