1. Pick the smallest real slice
Scope a pilot narrow enough to ship quickly but real enough to prove (or disprove) the idea — not a toy demo.
2. Define success criteria upfront
Decide what 'this worked' looks like before building, not after.
3. Set a time box
Give the pilot a fixed window to produce a result, so it doesn't quietly become a permanent unfinished project.
